Choosing activation events that product teams actually trust
Activation is easy to over-define. Many B2B products track every click and still cannot answer whether a new account reached the moment that predicts renewal.
Start from the commercial outcome. Ask which in-product behaviour appears in accounts that expand seats, renew on time, or invite a second team. Interview two customer-success managers and one implementation specialist before you write a single event name.
Limit the first draft to five candidate activation events. For each, write the user context, the object touched, and the time window that still counts as early adoption. If two events fire in the same minute for the same user, collapse them.
Validate with a small cohort. Pull thirty recent sign-ups, mark who hit each candidate, and compare against support tickets and expansion conversations. Numbers alone are not enough; the story from the account team reveals false positives.
Document the winning definition in plain language your product managers can recite. Put the same wording on the dashboard subtitle so weekly reviews stay aligned with how the metric was built.
